The short answer
The D2C audit gives an Indian D2C brand a leak score from 0 to 100, built from its own ad, sales and shipping numbers. It shows how many rupees a month leak through ads, the store, and RTO or COD, and which leak to fix first. Across the Indian D2C brands we work with, ₹23 of every ₹100 booked came back as RTO.
- Who it’s for
- Shopify founders selling on COD and Meta ads who see sales grow but not the bank balance.
- How it works
- Three short steps of numbers, an optional CSV, then your report arrives instantly.
What it checks
Three places profit quietly goes.
Every leak gets a rupee figure, so you can see which one costs most before you spend a rupee fixing it.
Ads that look good
Meta’s ROAS against True ROAS after RTO, cancellations and 18% GST on ad spend. Are you scaling a campaign that loses money?
Orders that never pay
Average order value, conversion rate and cancellations. Where visitors drop off, and how much each lost order costs you.
Orders that come back
COD share, RTO rate and shipping per order. Every returned parcel costs two-way freight, packing and stock that comes back damaged.
The audit
Your numbers in. Your score out.

How the score works
Rupees first. Score second.
We turn each leak into rupees a month, then into a score. 100 means almost nothing leaks. Under 50 means more budget will likely make the loss bigger.
Ads leak
Ad spend with 18% GST that buys orders which never get delivered: RTO and cancellations.
Shipping leak
Forward and return freight plus packing on every RTO, and COD charges on the orders that do deliver.
Store leak
Orders lost to a low conversion rate, measured against brands in your category and revenue band.
Questions
About the audit
What is a D2C audit?
A D2C audit checks where a direct-to-consumer brand loses money between an ad click and a delivered order. This one looks at ads, sales and shipping together and puts a rupee figure on each leak, so you know which one to fix first.
Is the D2C audit free?
Yes. You add your numbers and your WhatsApp and email, and the report opens instantly. There is no call needed to see it.
How do I calculate my RTO rate?
RTO rate is orders returned to origin ÷ orders shipped, for the same period. Take it from your courier or aggregator panel. Count only orders that left your warehouse, not ones cancelled before dispatch.
What numbers do I need for the audit?
Orders a month, average order value, Meta ad spend, the ROAS Meta shows, sales booked, COD share, RTO rate and shipping per order. Rough numbers from last month work. CSV exports are optional and make the report sharper.
What happens to my data?
We use your numbers only to build your report and to follow up about it. We never share them with other brands. Read the privacy policy for the details.
